Intro
Before I start to develop others I need to set up a development plan and goals for myself. At the moment I am a powder coating and manufacturing team leader and my end mind is to improve myself in the following areas: gain more confidence, become more mindful, make better decisions, gain more technical knowledge. My main task is to prepare a replacement for my current role. With this in mind, I need to set up a development plan for myself and at least for another one team member.
Currently, I am in charge of 9 people. We work together every day for a long time and I know my team well. I'm observing their performance, capabilities, attitude. I took into consideration various elements and I have chosen to do a development plan for myself and Ash. Ash is already my supportive team leader and he has good opportunities to grow.
Development plan I have split into sections:
1. Identify our learning styles
2. Identify any development needs to enhance our current skills and abilities (SWOT).
3. Identify potential barriers.
4. Set up a development plan and identify support mechanisms.
5. Monitoring of developing progress for myself and another team member.
1. Identify our learning styles
To identify our learning styles we both completed the VAK learning style self-assessment questionnaire. The outcome of the questionnaire has relieved that I have a visual learning style. According to VAK learning style explanation, someone with a visual learning style has a preference for seen or observed things, including pictures, diagrams, displays, handouts, films, etc. These people will use phrases such as "show me", "let's have a look at that" and will be best able to perform a new task after reading the instructions or watching someone else do it first.
It was not a big surprise for me as I tend to learn by example and I like to read instructions to understand how it works rather than experimenting. I like to take time and delve deeper into things. On the other hand, I do not like to work only with instructions. Eventually, when I fully understand how it works I prefer to think outside the box and implement improvements to achieve better efficiency and effectiveness. I noticed that I like to train others by demonstrating and then by writing instructions.
After Ash completed the test we discovered that he also has a visual learning style. Since we both have the same learning style it will be a lot easier to communicate and understand each other. I am a very strong believer in a lead by example. Due to Ash's visual learning style, I need to ensure that I will be a good example that he can learn from.
2. Identify any development needs to enhance our current skills and abilities.
To identify any development needs that would enhance my current skills I used simple technique and completed SWOT analysis form (strengths, weaknesses, opportunities, threats).
Strengths:
• I am keen to learn new things and I like to delve deeper to understand how processes work.
• I am passionate about what I am doing.
• I am good at observing people and identify their learning speeds and capabilities.
• I am whiling to help others.
• Friendly and approachable.
• Good IT skills.
• Pay attention to detail.
Weaknesses:
• I do not feel confident enough to make some decisions.
• Getting upset because sometimes I am taking things personally.
• I find that it is difficult to tell to other people bad things.
• I start something do not finish and start another thing.
• I have an idea but not always implement.
• I do not understand some technical things. - guidance or advice needed from other managers until I capable understand better.
• Take too much work as I do not like to say no.
• Sometimes not confident with others and prefer to do it by myself.
• Not the best communication skills.
• Getting emotional too quick.
Opportunities:
• Attend meetings with more experienced managers to learn from them.
• Learn more about business in general.
• Learn more about health and safety, ISO 9001 standards.
Threats:
• In the case of my bad decisions business could be affected in a bad way or even lose important costumers, money.
• With more responsibilities levels of stress could increase.
• I won't be able to keep up with the workload.
• Not knowing how to deal or solve a problem or how to find a possible solution
• Out of comfort zone.
• Not enough time to learn due to being busy at my current role.
• Too quick expectations with not enough time given.
SWOT analysis has relieved that I need to improve myself in communications, managing, technical area, self-control.
Then I requested Ash to complete his individual SWOT analysis form.
Strengths:
• Creative thinking
• Willingness to help others
• Multitasking
• Awareness
• Determined
• Passionate
• Reliable
Opportunities:
• Decision making leading to new opportunities
• Opportunities to progress others
• Potential for new customers leading to more money
Weakness:
• Loss of concentration
• Not taking criticism well
• Takes things personally
• Distracted
Threats:
• A decision which could lead to loss of customer
• Action which could make a job delayed
3. identify potential barriers.
I need to identify possible learning barriers for myself and Ash. I need to understand how to overcome these barriers and what resources or people need to be involved.
List of barriers for myself:
• Time - not enough time to learn or do researches with regards to what I am trying to achieve due personal life and workload.
• Workload - due to high workload taking time from work for training could lead to a backlog or deadliness missed.
• Fear of getting out of my comfort zone - this fear could lead me to not believe in what I am trying to achieve. Part of this fear is Lack of confidence.
How to overcome possible learning barriers for myself:
• Time - Learning is important and I need to reprioritise things at work and outside working hours.
• Workload - Ash and I need to manage workload in between us and ask other team members for support and help.
• To overcome this I need to set my mind on what mistakes I made in the past and what I have learned or what I can learn of it. I need to gain more experience and knowledge to overcome lack of confidence to make good decisions.
4. Set up a development plan and identify support mechanisms.
Support network around us is a very valuable asset and going to be the main support mechanism. Another support mechanism will be internal and external pieces of training, meetings, support from managers above.
• A better understanding of Health and Safety. This one is important as Health and Safety is priority number one at every workplace. External training is required for both me and Ash. HR manager already arranged training for both of us.
• Since our workplace working towards achieving ISO 9001 certification it is very important to delve deeper into what is compliant to this standard and what expectations are from our end. As a company, we have ISO 9001 consultant and HR manager already arranged meeting with him.
• Our production and powder coating line is specific and custom-built by Italians. Is required close communication to Italians to gain more understanding and knowledge with regards to some processes.
• Short and long term maintenance and services plan need to be prepared.
• Spray schedule.
• Responsibilities spreaded out in between team members.
5. Monitoring of developing progress for myself and Ash.
We need to monitor our progress to prove that we are doing that we supposed to be doing. Improve by finding out problems or identifying elements that could be done better.
To review our performance at work we currently have an appraisal system which is done by managers above. To monitor me and Ash progress we will set a list of aspects that we need to monitor. We will review our progress through one to one meetings on a regular basis. We will recognise what has gone well to keep our motivation and remain dedicated. For things that have gone wrong, we will identify if it because of skills or knowledge gap.
